What 15 Nearshore Engagements Taught Us About Building Software in Europe
Real data from 15 nearshore software development projects: what went wrong, what worked, actual timelines, cost overruns, and the patterns that predict success. For founders evaluating European development studios.
Fifteen projects. Roughly €2.8M in total client spend. Four countries. Twenty-three different engineers at senior level or above. This is what we have learned about nearshore software development in Europe — not from surveys or research reports, but from the projects themselves.
Some of what follows validates what you would expect. Some of it contradicts the conventional advice you will find in outsourcing guides. We are writing this because the honest account of what actually happens in nearshore engagements is more useful to founders than another article explaining what nearshore means.
The Data: 15 Projects in Numbers
Before the lessons, the raw numbers from the project set we are drawing from:

The re-engagement rate is the number we look at first. Eleven of fifteen clients worked with the same studio again. That is the most honest proxy for whether the engagement actually worked — not whether it was on time or on budget, but whether the client trusted the studio with more work.
Lesson 1: Talent quality is not the main variable
The single most common assumption among clients evaluating nearshore options is that talent quality is the key differentiator — between countries, between studios, and between engagement outcomes. It is not.
Across our 15 projects, the studios with the strongest engineering talent did not consistently produce the best outcomes. The studios with the best collaboration processes did.
Two projects stand out. One was staffed by technically exceptional engineers — strong architecture instincts, clean code, genuine depth in the technology stack. That project was the worst outcome in the dataset: 11 weeks late, significant scope dispute, client did not re-engage. The studio had no structured sprint process. Requirements were communicated ad hoc. There was no escalation path when blockers appeared. Engineering talent cannot compensate for process failure.
The second project had engineers we would rate as solid but not exceptional. That project delivered on time, within budget, and the client re-engaged for three subsequent projects over two years. The studio ran tight sprints, documented every architectural decision, surfaced blockers within 24 hours, and ran a weekly architecture review that included the client’s technical lead.
What this means in practice: when evaluating a studio, weight the process evidence more than the portfolio. Ask about their sprint structure, their escalation path, their architecture documentation. These predict outcomes more reliably than seniority claims.
Lesson 2: Discovery is the strongest predictor of timeline accuracy
Of the 15 projects, 8 included a structured discovery phase — 2 to 4 weeks of requirements definition, architecture design, and scope clarification before development began. 7 did not.
Timeline outcomes split almost perfectly along this line:

The discovery phase is not bureaucracy. It is the mechanism by which assumptions that would otherwise surface as disputes mid-project are identified and resolved before development begins.
The most common objection to a discovery phase: “We know what we want to build.” In every project where a client said this and skipped discovery, at least one of the following was true: the API design was incompatible with a third-party integration that was not surfaced until week 8, the data model was wrong for a use case that was obvious to the business but not communicated to the engineering team, or the infrastructure decisions made in week 1 became constraints that required expensive rework by week 12.
Discovery is not the studio finding out what you want to build. It is the studio finding out everything you have not articulated yet.
What this means in practice: budget for discovery. Expect to spend 2–4 weeks and €5,000–€15,000 before development starts. Studios that offer to skip discovery to “save time” are transferring risk to you. On average, the projects in our dataset that skipped discovery ended up 47% over their initial time estimate — the “saved” 3 weeks cost 9 more.
Lesson 3: The best studios are not available
The studio that is immediately available for your project is often not the studio you want. This sounds counterintuitive. It is consistently true.
The studios with the strongest track records in our dataset typically had 6–12 week lead times. They were finishing existing engagements, managing client relationships carefully, and not over-extending capacity. The studios that could start within two weeks were either new, scaling aggressively beyond their quality ceiling, or assembling contractors for each project rather than maintaining a stable team.
The correlation is imperfect — there are exceptions in both directions. But in 13 of 15 projects where we had information about studio availability at the time of selection, the lead time was a stronger predictor of engagement quality than the proposal quality, the portfolio quality, or the references provided.
What this means in practice: plan your vendor selection 8–12 weeks before you need development to start. The constraint is not finding good studios — it is finding good studios with capacity. Studios worth working with are typically booked. If you are starting the search when you need the first commit, you will not get the best options.
Lesson 4: Synchronous time is non-negotiable, but less than you think
The conventional advice on nearshore collaboration is to maximise synchronous time. This is right in direction but wrong in degree.
The projects with the best collaboration outcomes had 2–3 hours of scheduled synchronous overlap per day — a daily standup, plus available time for questions. The projects that required 6–8 hours of synchronous availability consistently reported higher friction, not lower: engineers could not enter deep work for extended periods, everything became a meeting, and the collaboration style started resembling onshore without the cost benefit.
The minimum viable synchronous commitment: a 15-minute daily standup, plus an asynchronous channel (Slack or equivalent) where blockers can be raised and resolved within 2 hours during the working day. This is enough for everything except significant architectural decisions, which should get dedicated synchronous time as needed.
The worst failure mode: async-only collaboration at project level. Three of the five projects with material scope disputes had no regular synchronous touchpoint. Requirements that seemed unambiguous in writing generated implementations that were technically correct and functionally wrong. The misalignment was not caught until demo day.
What this means in practice: 2–3 hours of available synchronous overlap, every working day, is the right target. A daily standup that the client actually attends (not delegates) is more valuable than any amount of reporting.
Lesson 5: Fixed price transfers risk, it does not eliminate it
Six of our 15 projects used fixed-price contracts. The appeal is obvious — budgetary certainty. The reality:
- 5 of 6 fixed-price projects had material scope disputes
- Average resolution time for those disputes: 3.4 weeks of distraction
- In 3 cases, the client paid more than the original fixed price after change orders
- In 2 cases, the scope was quietly reduced by the studio without client awareness until QA
Fixed price works for well-defined, tightly scoped work. A data migration with agreed inputs and outputs, a specific integration with a documented API, a UI component built to a Figma spec. Fixed price fails for product development because product development is not well-defined and the discovery required to define it is the discovery phase that fixed-price clients skip.
The pattern in failed fixed-price engagements: the studio knew the scope was underspecified when they signed the contract. They accepted anyway because winning the deal was worth more to them than the risk of a dispute later. The dispute came.
What this means in practice: use T&M with a monthly budget ceiling for product development. Set a ceiling at 115–120% of your monthly estimate — enough buffer for normal variation, tight enough to catch material drift. Fixed price is appropriate for the specific subset of work that is genuinely well-defined.
Lesson 6: The first two weeks predict the engagement
In 12 of the 15 projects, the quality of the engagement could be predicted within the first two weeks of development. The signals:
Positive signals in week 1–2:
- Architecture decisions are documented and shared with the client, not just implemented
- Blockers are raised immediately, with proposed solutions, not after they have accumulated
- The sprint planning conversation is substantive — the client learns something about their own product from the engineering discussion
- When scope is ambiguous, the studio asks rather than assumes
Negative signals in week 1–2:
- First deliverables arrive at the end of the week without incremental updates
- Standup summaries are process theatre rather than substantive communication
- Scope questions are answered with “we’ll handle it” rather than resolved
- The engineering approach is decided without involving the client
If you see negative signals in the first two weeks, address them directly and immediately. In the projects where negative early signals were raised and corrected, outcomes improved. In the projects where they were not raised — because the client did not want to create tension early — every negative signal compounded.
Lesson 7: The best value is not in the cheapest country
Within Eastern Europe, the relationship between studio rate and engagement quality is approximately flat. The cheapest options in the dataset were not the worst engagements. The most expensive options were not the best.
What drove outcomes was team stability and process maturity — neither of which correlates directly with country or hourly rate. A studio in North Macedonia with a stable 5-person team that has worked together for three years and developed strong async communication discipline outperformed a Polish studio with impressive CVs and high turnover. The rate difference was significant. The quality difference favoured the lower-cost studio.
The country selection matters for one thing that is underappreciated: legal and banking simplicity. Contracting with a studio in a country with a clear software services legal framework, straightforward international banking, and predictable invoicing reduces administrative friction. Countries in the EU — Poland, Romania, Bulgaria — are straightforwardly simple. Contracting with studios in countries that are EU candidates or in the process of regulatory alignment requires more due diligence but is typically manageable.
What the 11 Re-engagements Have in Common
The projects that led to continued relationships shared several characteristics that were not obvious from the initial selection process:
The studio treated knowledge transfer as a product. Every decision was documented. Every architecture choice had a rationale attached. When the engagement ended, the client’s internal team could read the codebase not just as code, but as a series of solved problems with context.
The studio pushed back on bad ideas. In every re-engagement case, the client described at least one instance where the studio disagreed with their product direction and said so. Not aggressively, but clearly. Studios that always agree are not thinking about your product.
The pace of communication increased during hard moments. When something went wrong — a missed deadline, a technical failure, a discovered complexity — the studios that clients re-engaged increased communication. They did not go quiet and then surface with a plan. They surfaced the problem, described what they understood about it, and proposed options.
The client was a good client. This is uncomfortable to note but true: the re-engagement projects also had clients who attended standups, gave clear feedback, made decisions quickly, and escalated blockers from their side (product clarity, legal review, third-party access) without delay. A studio cannot perform well for a client who is unavailable. The relationship is a collaboration.
